4 Reasons I Have a Leadership Application

I am in the process of interviewing students who applied for our Student Leadership Team. The application process is two fold: a written application and an interview.

The written application is a compilation of 9 questions. The questions help give me insight into how these students think about leadership–which is always insightful. One of the questions, specifically, asks how they hope to grow from their time on the leadership team, and from that I learn what they expect leadership team to look like.

But there’s more to my reasoning than just to get an inside look. Here are four reasons why I have an application process for Student Leaders:

  1. An application process sets the precedence that leaders put in extra time. Leadership is one part shifting our focus (awareness) and one part doing the extra work (willingness). If a student is not willing to take the time to fill out a few questions (as little as 5-10 minutes) they are likely not willing to go the extra mile. If there is no commitment up front, then you will get some students who just want to do something for the sake of doing something.
  2. An application process communicates a desire to do more. For some students, they feel like they could be doing more, but they don’t know where to start. When you open a process and allow them to pursue the steps of joining a team, it helps cement in their minds their desire to take another step.
  3. An application process helps establish commitments. I set the deadline and then give a week window for interviews. If they cannot schedule a meeting within that week, then they may need to wait to join the team. Leaders commit and follow through with their commitments. The application process (written and interview) helps teach them to take initiative.
  4. An application process starts moving everyone in the same direction. It gives a shared experience. Every student answers the same questions. I unintentionally left a very poorly worded question on the form, and it ended up being a unifying moment as the kids talked with each other trying to figure out what it meant. They now have the shared experience of trying to answer that question. (This was the answer I was expecting, by the way.)

I have never turned away a kid who applied, although I have had one who filled out the application but at the interview decided to back out (which I agreed with wholeheartedly).

Have you ever considered the people around you who yearn for a role? When we enter into a leadership position, we are often faced with a few key decisions:

  • What is our leadership style going to be?
  • How will we relate to those around us?
  • What is our greatest contribution to the organization?
  • How much responsibility are we truly willing to give away?

The past two weeks have presented me with two discussions focusing on something I knew before the discussions: any time I lead worship by myself, I’m missing an opportunity to include a student.

I would consider myself a competent worship leader. It’s not a traveling gig or anything, but something I’m capable of doing. I’ve been playing guitar for more than 20 years, and leading worship has been a significant chunk–my blues guitar career has yet to take off.

I have a group of students in my current ministry who are musical and more than willing. So, the question then moves to: am I willing to include them in the role?

It’s almost always easier to do something on your own, and that’s the trap of a capable leader. Leadership isn’t about showing people what I can do, but about equipping those around us to do what they’re gifted to do.

That’s where the 3 questions serve as a framework. The third question, specifically, pushes us to more. Who can we invite to join us? How can we leverage our influence to provide opportunities and create connections?

As you seek to develop students around you (or adults if you’re not in student ministry), what are you holding onto that needs to be let go? Who do you need to invite to join you? What’s holding you back?

Take a step today to move those around you to action. It’s worth it.

3 Signs to Know It’s Time to Start a Student Leadership Program

How do you know when it is time to start implementing a student leadership program? Here are three signs I’m using.

If you’ve followed me for very long, you know that I moved to a new church last March. Since moving, I’ve been able to do some reflecting on the transition, specifically when it comes to creating a culture of leadership.

One of my greatest learnings is there is a difficult balance between “time in” and movement forward.

My brother once told me one of his professors talked about a ministerial checking account. Every minister, when starting a new ministry, gets a relational checking account from which they can write checks. Big changes require big checks. But it’s very difficult to add credit to the account. Therefore, more often than not, a minister will overdraft their relational accounts too quickly.

Full transparency: I still don’t know if I’ve waited too long to start, but this week I’m rolling out an introductory version of a leadership team.

I do know this: when I think back over the grand arc of my time in my previous church (almost 7 years total), there was never a grand sweeping change. Everything was done bit by bit. We started with a leadership trip one summer. Then we adjusted the trip the following summer. The next year I added monthly meetings. The year after that we moved away from monthly meeting and toward weekly follow ups (which ended up being our sweet spot).

Developing a leadership culture was a process literally years in the making.

How do you know when it is time to start implementing a student leadership program? Here are three signs I’m using.

  1. You have students in the room. You don’t have to have the right students. Too often we can fall into the trap of what we want versus what we have. Don’t. Work with what you have and you’ll be ready for what’s to come.
  2. You have the relational capital to leverage your own influence. If you’re trying to turn the boat, it takes time. If you’re asking for someone to make a big change, make sure you’ve built up the trust first.
  3. You have a grasp of the culture. I never want to let my experience dictate what I do next. I do, however, want it to influence what I do next. That means I have to understand the culture of where I am, and that culture is different from anywhere I’ve been before. This is always true. No church culture is the same. There is always something different.

Keep leadership conversations going. I am just now starting a leadership team, but I’ve had countless leadership conversations along the way. It’s part of my regular vocabulary, and so when an opportunity presents itself, I’m talking about leveraging influence.

Preparing, But First

The closer we get to the new year, the more excited I get about picking up some natural momentum. But first things first.

If I want to prepare myself for a great 2020, I first have to pause and evaluate 2019. Last December I wrote a post (you can read it here) that, at the time, I had no idea how beneficial it would be for me.

In it, I outline a way to evaluate the previous year and prepare for the next. I wrote the post, then created a companion worksheet to go with it. I took some time to actually work through the worksheet, and it opened my eyes to some changes I wanted to make, and it really did set me up for an incredible 2019.

I’m not trying to skip Christmas, as I think it’s an incredible season and time of year, but the underlying message of Christmas is the new beginning. It was a new beginning for Joseph and Mary. It was a new beginning for the Shepherds. It was a new beginning for Israel. And each year, Christmas reminds us of the new beginning and new life we have in Christ.

But what are you doing to prepare yourself for 2020? Do you remember your biggest takeaway from 2018? What was a goal you achieved? What was something you accomplished? What if you had a way to make sure in 12 months from today you have a way to answer the same question about 2019?

Mastering the Ask, pt 2

Yesterday I posed a question: Is it better to recruit anyone for a specific position, or a specific person for any position. You can read it here if you missed it. If you didn’t comment, go ahead give me your thoughts.

The more I think about this balance, the more I think it creeps into the realm of “Human Resources”, but still leadership. But, for the time, here are my thoughts in terms of the three people I ask to join the team.

  1. A person who is willing to meet a specific need. I may not have much of a relationship with this person, but either they showed an interest or I saw something in passing and thought they would be someone who might want to join the team. Making decisions off of glimpses can be dangerous, but I’ve learned over time that I can usually get a good sense of someone initially, and then as I get to know them, I can put the pieces together (like not letting someone’s character surprise me). Also, in this category, are people who have said “I’d love to help do ________”. With these people, the task determines the answer. If it’s something they want to do, they say yes.
  2. A person who is willing to help with whatever. These are the Swiss Army knives of team members. Their heart is more about setting up the ministry/organization to win than meeting a single need. They are willing to do whatever is asked. The challenge here is avoiding burnout and helping them find a good balance. I had an adult at my former church who modeled this incredibly. If I needed someone to go on a trip with me, he would go. Someone to teach a lesson? He would do it. Help me plan an event? He was there. Lead a small group? He hit it out of the park. He was invested in the ministry and wanted it to grow. With these people, the question determines the answer. In other words, if I ask, they say yes. Again, being aware and looking to find balance for them is key.
  3. A person I want on the team. There are some people that I think, to use the language of Jim Collins, I just want on the bus. They may not be motivated by the task or the ask, but at the end of the day, because of my relationship with them, I know that I’m a sharper leader because of them. With these people I’m willing to say, let’s create a spot for you to serve where we are fulfilling your gifts. Their skill set may be different from mine (perfect!), or it may compliment mine. Either way, they make the room better. The downside: the invitation is even more critical. Because they’re not being asked to accomplish a clear task, and they may not be invested in the overall success like the second group, casting a clear picture is a little more difficult. At the end of the day, however, being honest (and sensitive to where they are personally) makes all the difference. And a little bit of salesmanship.

Let me be clear about something: I don’t have all the answers. In six months I may re-read this post and delete it. But, at the moment, this is how I strike the balance between asking anyone to accomplish a specific task or asking a specific person to accomplish any task.
